Employee Referral Program

An employee referral program is a structured scheme in which staff recommend candidates for open roles, usually backed by a bonus or another incentive. Referral hires tend to perform well and stay longer than average, which is why most employers run one. The cost is intake homogeneity: networks resemble the people already inside the company.

What should trigger a referral payout?

Split the payment and tie the second half to something the referrer cannot control alone. The common design pays part on the hire's start date and the remainder after ninety days or the end of probation, which discourages referring people just to collect a bonus while still rewarding a genuine recommendation. Paying on application is the design that reliably fails: it produces resume forwarding at volume and buries recruiters in weak candidates. Pay quickly once triggered. A bonus that appears three payrolls later teaches everyone that the programme is bureaucratic, and participation falls. Decide the tax treatment before launch, because in most jurisdictions a referral bonus is taxable income and an employee who expected the headline number will be annoyed. How fast do referrals need feedback?

Faster than any other channel, because the referrer has to face the candidate at a dinner. A referred candidate who hears nothing for three weeks damages two relationships at once, and the employee will not refer again. Set an explicit service level: acknowledge the referral within a day, screen within a week, and tell the referrer the outcome either way before the candidate hears it from somewhere else. What you tell the referrer needs care. They are entitled to know the status, not to a debrief of their friend's interview performance, and the candidate's privacy comes first. A short honest note works: the team went with someone whose background matched the role more closely, and the candidate has been told. Silence kills referral programmes, not rejection.

Which roles should a referral programme target?

Target the roles you struggle to source and the ones you hire repeatedly. Broadcasting every open requisition to the whole company produces noise and referrals for the easy jobs you would have filled anyway. A targeted ask works better: go to the twelve people who have worked in that specialism, name the role, describe the profile in plain terms, and ask for two names rather than making a general appeal. Tiered bonuses for genuinely hard roles are defensible. Executive hiring is usually the exception, since senior searches run through the leadership team's own network rather than through a programme. That is not an argument against referrals, whose quality tends to be strong. It is an argument for watching the composition of the intake. Report referral hires as a share of total hires and check concentration by source institution and prior employer. Keep other channels funded even in a quarter when referrals are filling roles cheaply. Ask explicitly for names outside the immediate circle, including through employee networks.
